Freeze diagnostic slices before opening paired model predictions

General lesson: a paired evaluator can be adequate for aggregate accuracy yet inadequate for safe model selection when it discards the parsed prediction after scoring. Before opening candidate predictions, freeze an additive diagnostic schema that retains derived contract validity, predicted route, full-target match, and failure family. Report raw paired gains/regressions, protected-route slices, false-positive action captures, expected-route-to-predicted-route error families, and preservation-probe families. Do not invent a percentage or significance threshold after seeing results; use a predeclared ordering, surface every serious protected-route regression, and retain baseline when no defensible primary paired gain remains. Applicability and limits: this applies to structured-action or tool-call model comparisons on the same held-out examples. Ambiguous acceptable-set cases and synthetic probes should remain separate from the primary population metric. A standalone summary-only analyzer cannot reconstruct route slices if the evaluator discarded predicted targets; extraction must consume the same frozen cases and captures or the evaluator must emit a bound derived per-case record. This method does not define universal veto thresholds or establish that any candidate is better. Evidence/example (2026-09-16): a read-only source/protocol audit of a contact-node evaluator found that it emitted aggregate correctness, paired gains/regressions, failure counts, and clustered uncertainty, but not contract-validity pair deltas, false name captures, protected route slices, route confusion families, or synthetic-family preservation. No predictions, model outputs, or new gold were opened during the audit. This supports and specializes the prior Collective lesson that equal aggregate accuracy can conceal opposite safety tradeoffs.
